SAP Activate Methodology for Cloud

Discover Phase:

The purpose of the Discover phase is for the customer to understand the depth and functionality of SAP S/4HANA Cloud, and the benefits it can bring to a customers’ business. During this phase, the customers should become familiar with the value of SAP S/4HANA Cloud in general the new and simplified functionality in SAP S/4HANA, the new User Interface based on SAP Fiori, agile customer innovations using the SAP Cloud Platform. An SAP S/4HANA Cloud trial system is available.

At the end of the Discover phase, the customer and sales team come to a jointly agreed description of the implementation scope, overall project timelines and target solution model.

Prepare Phase:

The purpose of the Prepare phase is to provide the initial planning and preparation for the project. In this phase, the project is started, the plans are finalized, the project teams are assigned, and the work is under way to start the project optimally.

In the Prepare phase there is a core set of activities that must take place at the start of the project described below.

  • Define project goals, a high-level scope, and a project plan
  • Identify and quantify business value objectives
  • Secure executive sponsorship
  • Establish project standards, organization, and governance
  • Define and secure approval for the implementation/upgrade strategy
  • Define roles and responsibilities for the project team
  • Validate the project objectives
  • Establish project management, tracking, and reporting mechanisms for value delivery
  • Begin self-enablement
  • Receive and access the cloud system
  • Kickoff the project

Key Deliverables

  • Sales to Delivery Handover
  • Project Initiation
  • Customer Team Self-Enablement
  • Cloud System Provisioning
  • Project Kickoff
  • Phase Closure

Explore Phase:

The purpose of the Explore phase is to perform a Fit/Gap analysis to validate the solution functionality included in the project scope and to confirm that the business requirements can be satisfied. Identified gaps and configuration values are added to the backlog for use in the next phase.

In the Explore phase, the project team reviews the solution scenarios to verify that business requirements can be met within the boundaries of the solution and project scope.

In the Explore phase, industry and solution experts from SAP lead a series of structured solution design workshops. The goal of these workshops is to review the best practice functionality of the SAP solution, identify delta requirements or gaps, and determine the configuration of the SAP Cloud solution.

The core Explore phase activities are found in the Key Deliverables section.

Key Deliverables

  • Project Management Execution, Monitoring and Controlling
  • Customer Project Team Enablement
  • Fit to Standard Analysis
  • Configuration Definition
  • Integration Prerequisites Confirmation
  • Solution Extension Preparation
  • Data Load Preparation
  • Phase Closure

Realize Phase:

The purpose of the Realize phase is to use a series of iterations to incrementally build and test an integrated business and system environment that are based on the business scenarios and process requirements identified in the previous phase.

During this phase, data is loaded, adoption activities occur, and operations are planned.

During Realize phase, the project team uses a series of iterations to incrementally configure, test, confirm, and document the entire end-to-end solution and load data. The project team actively works with business representatives to ensure a good fit of the built solution. Project Team releases results of multiple iterations to the business users to accelerate time-to-value and provide early access to finalize functionality.

The key Realize phase activities are outlined below:

  • Establish the solution landscape
  • Implement the solution in the quality environment using incremental build in time-boxed iterations
  • Conduct overall end-to-end testing of the solution
  • Setup production environment
  • Prepare for data migration and data archiving
  • Conduct project team and key user training
  • Finalize end user training materials and documentation
  • Track and report on value delivery

Key Deliverables

  • Project Management Execution, Monitoring, and Controlling
  • End-User Training Plan and Execution
  • System Configuration and Solution Walkthrough
  • Integration Setup
  • Data Preparation and Load
  • Solution Test Preparation and Execution
  • Solution Extension Development and Deployment
  • Cutover and Transition Plan
  • Integration Setup
  • Technical Operations and Support Plan
  • Phase Closure

Deploy Phase:

The purpose of the Deploy phase is to setup the production system, confirm customer organization readiness, and to switch business operations to the new cloud system.

The customer should begin to execute the new cloud system learning plan to optimize user adoption. It is recommended to use a blended approach to learning and performance support for end-users. Micro-learning, social and collaborative learning, classroom or virtual instructor led delivery, and on-the-job support in person.

The key to any deploy phase is end-user adoption. A comprehensive learning strategy should be implemented and evolved throughout the customer’s digital journey.

In the Deploy phase, the project team prepares the system for production release, switches to the production environment and conducts sustainability activities post go-live.

The key Deploy phase activities are as follows:

  • Finalize the solution and business processes for production go-live
  • Resolve all critical open issues
  • Conduct system tests
  • Proceed with cutover activities including data migration
  • Execute transition and cutover plans including Organizational Change Management (OCM) plans
  • Complete all scheduled end user training
  • Track and report on value delivery

Key Deliverables

  • Project Management Execution, Monitoring, and Controlling
  • Production Setup/ Switch to Production
  • Handover to Support
  • Project Closure

Run Phase:

The purpose of the Run phase is to further optimize and automate the operability of the solution. Operability is the ability to maintain IT systems in functioning and operating condition, guaranteeing systems availability, and required performance levels to support the execution of the enterprise’s business operations.

In principle, productive use starts at the customer’s request following the deployment of SAP S/4HANA Cloud to production and includes operational maintenance and support.
